Choose the Generous View

My last post highlighted how critical teamwork is to success and how the New York Knicks are a great example of this. As I write this, the Knicks are finally NBA champions! In that post, I mentioned the importance of taking a generous view of your teammates, something the Knicks demonstrate exceptionally well. They have each other’s backs even in the face of challenge.

Every team faces challenges. Deadlines are missed, communication breaks down, priorities compete, and mistakes happen. In these moments, the stories we tell ourselves about our teammates can either strengthen relationships or damage them.

One of the most powerful concepts in the Crucial Teams training program is maintaining a generous view of team members. Simply put, it means assuming positive intent and seeking to understand before rushing to judgment. I appreciate the simplicity of the concept, but putting it into practice can be difficult, especially when teams are under pressure.

When something goes wrong, our natural tendency is often to make assumptions. We may conclude that a coworker doesn’t care, isn’t committed, or isn’t pulling their weight. Yet we rarely have the full picture. The missed deadline may be the result of competing priorities. The lack of communication may stem from uncertainty rather than indifference. The resistance to an idea may come from legitimate concerns rather than negativity.

A generous view doesn’t mean ignoring poor performance or avoiding accountability. In fact, accountability is so important that we offer a complementary training program, Crucial Accountability, to help leaders and teams address performance issues effectively. A generous view begins with the belief that most people come to work wanting to contribute and do a good job. It means separating the person from the problem and approaching challenges with curiosity rather than criticism.

High-performing teams understand this distinction. They hold one another accountable while still treating each other with respect and goodwill. They ask questions before concluding. They seek understanding before assigning blame.

Consider the difference between these two reactions:

  • “They missed the meeting because they don’t care.”
  • “I wonder what prevented them from attending the meeting?”

The first statement closes the door to productive conversation. The second opens it.

A generous view creates an environment where team members feel safe discussing mistakes, sharing concerns, and asking for help. This psychological safety is essential for innovation, problem-solving, and continuous improvement. Teams that assume positive intent are more likely to address issues directly and work through challenges together.

Leaders play an important role in modeling this behavior. When leaders respond to setbacks with curiosity, fairness, and a desire to understand, others follow their example. Over time, this creates a culture where trust grows, and collaboration flourishes.

The next time a teammate does something that frustrates you, consider pausing before forming a conclusion. Ask yourself:

  • What information might I be missing?
  • What positive intention could explain this behavior?
  • Have I sought to understand their perspective?
  • How can I address the issue while preserving the relationship?

Teams achieve better results when members give each other the benefit of the doubt, especially during difficult moments. A generous view of others doesn’t eliminate conflict or mistakes, but it does create the trust and respect necessary to work through them effectively.

So, as we take on the incredible opportunities ahead in Upstate New York, let’s give our teammates the benefit of the doubt. Choose the generous view, and you’ll find that not only will your relationships improve, but your team’s performance will too.
